Why is my water heater taking so long to heat up?

Quick answer

A water heater taking longer than it used to heat up usually has sediment insulating the burner or burying the lower element, a broken dip tube mixing cold water in near the top, or a thermostat set too low. If the wait is at the tap rather than the tank — a minute of cold first — the cause is pipe distance, and a recirculation loop is the fix.

When a water heater is taking so long to heat up that the second shower of the morning is a gamble, start by pinning down which of two different problems you have. One is recovery: the tank takes longer than it used to before the water is hot again. The other is delivery: the tank is hot, but the tap runs cold for a minute before hot water arrives. They have different causes and different fixes.

First, how long should a water heater take to heat up?

A 40-gallon gas tank with a 40,000 BTU burner brings a full tank of cold Lake Ontario water up to temperature in an hour to an hour and a half, and after a long shower it typically has usable hot water again within 20–30 minutes. An electric tank of the same size recovers roughly half as fast, because a 3,000- or 4,500-watt element puts out far less heat per hour than a gas burner. If your tank used to behave that way and now takes two or three hours, something has changed inside it.

Why the tank itself is slow to recover

  • Sediment on the tank floor. Halton and Hamilton water is moderately hard, and minerals settle out with every heating cycle. On a gas tank a layer of sediment sits between the burner and the water, so much of the flame's heat goes up the flue instead of into the tank. On an electric tank the sediment buries the lower element, which does most of the heating.
  • A broken or disintegrated dip tube. Cold water is supposed to enter through a plastic tube that carries it to the bottom of the tank. When the tube cracks or breaks off short, cold water pours in at the top and mixes straight into the hot water you are drawing off, so the tank seems to heat slowly and run out fast at the same time. Bits of white plastic in faucet aerators are the giveaway.
  • A weak or dirty burner. A gas burner choked with rust flakes and lint, a partly blocked orifice, or a flame that burns yellow and lazy is putting out well under its rated 40,000 BTU. This is common on tanks sitting next to a dryer or in a dusty workshop.
  • A failed lower element. On an electric tank the upper element only heats the top third; if the lower one has burned out, the tank heats slowly and runs cold early. Elements run $200–$400 replaced.
  • Thermostat set too low or drifting. A gas control set to 'warm' or an electric thermostat that has crept down over the years makes every recovery feel slower, because the water is barely above shower temperature to begin with.

Why hot water takes so long to reach the tap

If the tank is hot but the ensuite takes a minute to warm up, the tank is not the problem — the pipe is. Every metre of pipe between the heater and the fixture holds water that has cooled since the last use, and all of it has to be pushed out before hot water arrives. In a two-storey 1980s or 90s home in Millcroft or Glen Abbey with the tank in a back corner of the basement and the primary bathroom at the front upstairs, that can be 15–20 metres of 3/4-inch pipe, which is a lot of cold water to send down the drain.

A recirculation pump on a timer or a demand button keeps that loop warm, so hot water is seconds away at every fixture during the hours you use it. It can be added to a tank or a tankless. What to do about a slow-recovering tank

  • Flush the tank. Draining a few buckets through the drain valve until it runs clear removes loose sediment and is the single most useful maintenance job on a tank; it is part of our water heater maintenance checklist. A tank that has never been flushed in ten years may not come clean, and a drain valve that has never been opened may not seal again.
  • Have the burner cleaned and the flame checked, or the elements and thermostats tested. Both are part of a normal service visit; most water heater repairs run $150–$800, with the $90–$150 diagnostic folded in if you proceed.
  • Replace the dip tube if it is broken. It is an inexpensive part on a tank that is otherwise sound.
  • Consider whether the tank is too small. A 40-gallon tank that was fine for a couple is slow for a family of five in a four-bedroom Alton Village home, and no repair fixes that; a larger tank or a tankless conversion does.

When slow recovery means replacement

A tank that recovers slowly at 10–12 years, rumbles when it heats and shows rust at the fittings has sediment fused to the floor and is close to the end. Repairs at that point buy months, not years.
