Why does my hot water run out so fast?

Quick answer

Hot water that runs out fast on a tank that used to keep up points to a cracked dip tube sending cold water straight to the hot outlet, a bed of sediment displacing capacity, or a dead lower element on an electric tank. If it has always run out, the tank is undersized for the household, and in winter the near-freezing lake water makes every tank behave smaller still.

When your hot water runs out so fast that the second shower of the morning goes cold, the first thing to establish is whether this is new. A tank that used to manage the whole family and now quits after ten minutes has a fault, and the fault is usually cheap. A tank that has never kept up is the wrong size or the wrong type for the house. The causes below are in the order we check them.

A broken dip tube is the classic sudden failure

Cold water enters a tank through a plastic dip tube that runs from the inlet at the top down to the bottom, so the incoming cold stays low and the hot water stays stacked at the top where the outlet is. When that tube cracks or snaps off near the top, cold water pours straight across the top of the tank and out the hot line. You get a burst of hot water, then lukewarm, then cold, even though the tank is full of heated water below, and small white plastic flakes in the faucet aerators are the giveaway. A new dip tube is a small part and a short visit on a tank worth keeping.

Sediment is eating your capacity

Mineral scale settling on the bottom of the tank does two things. It takes up space that should hold water, so a nominal 40-gallon tank may be holding a good deal less. And on a gas tank it sits between the burner and the water, so recovery slows down: the tank takes longer to reheat between draws and cannot keep pace with back-to-back showers. Electric tanks: a dead lower element

An electric tank has two elements, and only one runs at a time: the upper element heats the top third of the tank first, then control passes to the lower element, which heats the rest. When the lower element burns out or its thermostat fails, the tank only ever heats that top third. You get a few minutes of properly hot water and then nothing, which is the most common complaint on electric tanks in condos and in the fan-coil buildings along Lakeshore Road. A lower element replacement runs $200–$400, and a scale-encrusted element on hard water is the usual reason it failed.

Winter water from Lake Ontario shrinks every tank

A tank set to 60°C makes usable shower water by mixing with cold at the tap, and how much hot that takes depends on the cold. In late summer the water arriving from the lake intake is in the mid to high teens, so a little hot goes a long way; in February it arrives a few degrees above freezing, and the tank has to supply a much larger share of every litre at the showerhead. The same tank that was fine in August delivers fewer minutes of hot water in winter, and a high-flow rain showerhead makes the drop obvious. If the problem is strictly seasonal, nothing is broken.

Crossover: cold water sneaking into the hot line

Sometimes the tank is fine and the house is mixing cold into the hot before it reaches you. A worn single-handle shower cartridge, a failed check valve on a recirculation loop, or a mixing valve stuck toward cold will all deliver lukewarm water at every fixture at once. The quick test is to close the cold shut-off at the tank and open a hot tap; if water keeps flowing, cold is crossing over somewhere in the plumbing.

Or the tank is too small for the household

A 40-gallon tank was the builder's default in most 1970s–90s subdivisions, and it was sized for a family that showered in sequence. A 2000s+ house in Alton Village or Joshua Creek with a soaker tub, a body-spray shower and two teenagers can drain that in one bath. The number that matters is the first-hour rating on the spec sheet, not the tank volume, and our guide on what size tank water heater you need matches it to the household. Fixes, cheapest first

  • Check the thermostat is at 60°C and not turned down by a previous owner.
  • Swap the showerhead for a low-flow model — the cheapest way to add minutes.
  • Flush the tank, or replace the dip tube or lower element; all sit in the $150–$800 repair range.
  • Upsize the tank for $1,200–$2,500 installed, or convert to tankless at $3,500–$6,500 and stop thinking about capacity altogether.
