HVAC for churches and places of worship has to solve a problem no other building has. A large, tall room sits nearly empty for most of the week and then fills completely for two hours. Conditioning it like an office wastes a great deal of money, and trying to bring it up from cold an hour before a service leaves people in coats while all the heat you paid for gathers at the ceiling. Almost everything worth doing in these buildings comes down to zoning and timing.
A sanctuary with a high ceiling behaves like a chimney. Warm air leaves the floor and stacks up in the roof trusses, so the balcony roasts while the front pews stay cool, and the wall thermostat somewhere in the middle never reports what anyone is feeling. Masonry walls, stone or terrazzo floors and old plaster hold a lot of thermal mass, which means the room heats slowly and holds heat slowly too. That is an advantage if you use it: starting earlier at a lower supply temperature warms the mass of the room, and a room whose surfaces are warm feels comfortable at a lower air temperature. Add destratification fans to push the ceiling layer back down and you get a sanctuary that is comfortable at the start of a service rather than halfway through it.
The equipment itself is often older than anyone currently on the property committee. A great many congregations in Hamilton and Burlington occupy pre-war brick buildings with cast-iron radiators and a boiler in the basement, and there are worse things to own — a well-maintained boiler with radiators is quiet, comfortable and durable. The realistic options are to keep it running with proper annual combustion service, to modernize the controls and add zone valves so the sanctuary, the hall and the offices stop being one enormous zone, or to plan a staged replacement. Ductwork is often the hard part rather than the heat source, because a heritage sanctuary has nowhere to hide a duct and nobody wants grilles cut into the plaster. Quiet is a design requirement here in a way it almost never is elsewhere. A sanctuary is the quietest occupied room most people sit in all week, so a blower or a diffuser that would be unnoticed in a store is intrusive during a reading. That is solved with generous duct sizing, low-velocity diffusers, lined duct or silencers, and putting equipment as far from the nave as the building allows. If you have a pipe organ, temperature is not just a comfort question — the pitch of an organ pipe moves with the temperature of the air in it, so large swings between a cold week and a heated Sunday put ranks out of tune with each other. Slower, steadier control is kinder to the instrument than blasting the room up to temperature.
Finally, the buying process is different. Capital decisions go through a property committee, a council or a board, sometimes tied to a campaign, on a much slower cycle than a business. Equipment we install and service
Older buildings usually have a gas boiler feeding cast-iron radiators; newer or renovated ones have gas furnaces or packaged rooftop units ducted to the nave. Both need annual combustion testing, venting checks and controls that match how the room is used.
Fans or a return duct placed high in the space to bring the warm ceiling layer back down to where people sit. In a tall sanctuary this is frequently the highest-value item on the list and the least expensive.
Separating the sanctuary, the hall, the offices and the classrooms so each is conditioned only when it is in use, with a programmable schedule for regular services and a simple override for weddings, funerals and midweek events.
The parts of the building that run on weekdays: a hall used by outside groups, a commercial or semi-commercial kitchen with its own exhaust and replacement air, and offices with a completely different occupancy pattern from the sanctuary.
What goes wrong in these buildings
- It takes half the service before the pews feel warm and by then the balcony is roasting.
- The organ goes out of tune every time the building swings from cold to heated.
- We need the building comfortable for a few hours a week and we pay to heat it all week.
- The blower is loud enough that people sitting at the back notice it during readings.
- The hall is rented on weeknights and the sanctuary gets heated along with it for no reason.
- The boiler is older than anyone on the property committee and we have no plan for replacing it.
How it works
We map the real schedule — services, office hours, hall rentals, choir practice, midweek events — and separate the building into zones that match it, because heating an empty sanctuary for a Tuesday evening meeting in the hall is the most common waste we find.
Long, gentle warm-up cycles that bring the mass of the room up rather than short blasts of hot air that stratify. Combined with destratification, this puts warmth where people sit and is easier on plaster, woodwork and instruments.

Common questions
When should we start heating the sanctuary before a service?
Earlier and gentler than most congregations do. A high-mass masonry room needs hours, not minutes, and the goal is warm surfaces rather than warm air — a room whose walls, floor and pews are cold will feel cold even when a thermometer says otherwise. With a scheduled control and destratification, many buildings can start at a modest setpoint the evening before and use less gas than they did with a frantic Sunday-morning warm-up.
Can we heat only the sanctuary and leave the rest cold?
Usually yes, and it is where the savings are. On a hot water system that means zone valves and separate controls for the sanctuary, hall, offices and classrooms; on a ducted system it means motorized dampers or separate units. Nothing should be kept below the point where pipes are at risk or the building gets damp, but there is a wide gap between that and full comfort temperature in rooms nobody is in.
Is it worth replacing an old boiler in a heritage building?
Not automatically. An old cast-iron boiler that passes a combustion and safety test, vents properly and still holds the building can be worth keeping and maintaining, and the money is often better spent on controls, zoning and destratification, which improve comfort immediately. What changes the answer is a safety finding, a failing heat exchanger or a boiler so oversized that it short-cycles. We will tell you which situation you are in and give you the test results.
How do we keep the system quiet during services?
Mostly through design rather than equipment. Low air velocity through generously sized ducts and diffusers, lined duct or a silencer where a run passes over the seating, isolation on any fan mounted near the nave, and equipment located as far from the room as the building allows. Where an existing system is simply too loud, reducing fan speed and adding supply outlets often solves it without replacing anything.
